"Deep work" is a phrase Cal Newport popularized, but I think it's been over-glorified. Plenty of people assume that if they just fill their calendar with deep-work blocks, productivity will take off. It doesn't work that way. I spent three straight weeks scheduling only deep tasks and ended up with a buried inbox, broken collaboration, and more anxiety. This post is the correction: deep work and shallow work are not enemies. You need both, in the right ratio, not one instead of the other.
What deep work actually is (and what isn't)
Deep work = cognitively demanding tasks that create hard-to-replicate output: writing a proposal, coding, designing, preparing a talk. Shallow work = logistical, low-value-but-necessary tasks: replying to email, scheduling, form-filling, triaging notifications. The split isn't "hard vs easy" — it's "can you pick it back up quickly after an interruption."
Why an all-deep schedule backfires
Stacking a week with deep blocks sounds great until three problems hit: collaboration suffocates — nobody can reach you and small things turn urgent; admin avalanches — shallow tasks don't vanish, they pile; focus budgeting fails — your attention is finite, and forcing six hours of depth usually empties out by hour three. I switched to "protect one block, don't fill the day."
A schedule template you can use in 2026
Here's the split I actually run. Steal it, then tweak:
- 9:00–11:00 deep block: phone in another room, notifications off, one important task only.
- 11:00–11:30 shallow buffer: batch replies and clear email so they don't leak into deep time.
- 14:00–15:30 second deep block: for tasks that need sustained thinking.
- everything else = shallow time: meetings, comms, chores, handled in a batch.
Deep work vs shallow work: the ratio that works
Most people do better at a pragmatic "40% deep / 60% shallow" than chasing 80% depth. Track one week of real output per block, then adjust. See how to build a phone-free deep work setup and why you can't focus (and it's not willpower) for the supporting methods.
Lock the deep time with a tool
Discipline alone won't hold. A PausePaw focus session keeps your phone silent until you finish — removing the biggest disruptor, which is you. Set one up on the app page, and read how screen time rewires the dopamine loop to see why those tiny interruptions cost so much.
FAQ
Q: Does deep work have to be 90 minutes? A: No. Fifteen minutes of real focus beats a perfect plan you never start. Begin at a length you'll actually keep.
Q: Can shallow work be fully deleted or outsourced? A: Much of it can be trimmed, but not eliminated. The goal is batching, not eradication.
Q: How do I stop shallow tasks invading deep time while remote? A: Pin comms and meetings to fixed windows, and mute all group-chat notifications during deep blocks.
